So you are hiring new employees and have narrowed your stack of resumes to the 10 or so top candidates, now it's time to start setting up interviews. If you dread this portion of the process, you're not alone. Fortunately, there are some ways to put both yourself and the candidates at ease - and make sure you get all the information you need to make a smart decision. Start by preparing a list of basic interview questions in advance. While you won't read off this list like a robot, having it in front of you will ensure you cover all the bases and also make sure you ask all the candidates the same questions.

The initial few moments of an interview are the most crucial. As you meet the candidate and shake his or her hand, you will gain a strong impression of his or her poise, confidence and enthusiasm (or lack thereof). Qualities to look for include good communication skills, a neat and clean appearance, and a friendly and enthusiastic manner.

Put the interviewee at ease with a bit of small talk on neutral topics. A good way to break the ice is by explaining the job and describing the company - its business, history and future plans. Then move on to the heart of the interview. You will want to ask about several general areas, such as related experience, skills, educational training or background, and unrelated jobs. Open each area with a general, open-ended question, such as "Tell me about your last job." Avoid questions that can be answered with a "yes" or "no" or that prompt obvious responses, such as "Are you detail-oriented?" Instead ask questions that force the candidate to go into detail. The best questions are follow-up questions such as "How did that situation come about?" or "Why did you do that?" These queries force applicants to abandon preplanned responses and dig deeper.

Here are some suggestions to get you started:

-If you could design the perfect job for yourself, what would you do? Why? -What kind of supervisor gets the best work out of you? -How would you describe your current supervisor? -How do you structure your time? -What are three things you like about your current job? -What were your three biggest accomplishments in your last job? In your career? -What can you do for our company that no one else can? -What are your biggest strengths/weaknesses? -How far do you think you can go in this company? Why? -What do you expect to be doing in five years? -What interests you most about this company? This position? -Describe three situations in which your work was criticized. -Have you hired people before? If So, what did you look for?

Your candidate's responses will give you a window into his or her knowledge, attitude and sense of humor. Watch for signs of "sour grapes" about former employers. Also be alert for areas people seem reluctant to talk about. Probe a little deeper without sounding judgmental.

Pay attention to the candidate's nonverbal cues, too. Does she seem alert and interested, or does she slouch and yawn? Are his clothes wrinkled and stained, or clean and neat? A person who can't make an effort for the interview certainly won't make one on the job if hired.

Finally, leave time at the end of the interview for the applicant to ask questions - and pay attention to what he or she asks. This is the time when applicants can really show they have done their homework and researched your company, or rather, that all they care about is what they can get out of the job. Obviously, there is a big difference between the one who says, "I notice that your biggest competitor's sales have doubled since launching their Web site in January. Do you have any plans to develop a Web site of your own?" and the person who asks, "How long is the lunch break?" Also, candidates who can't come up with even one question may be demonstrating that they can't think on their feet.

End the interview by letting the candidate know what to expect next. How much longer will you be interviewing? When can they expect to hear from you? You are dealing with other people's livelihoods, so the week that you take to finish your interviews can seem like an eternity to them. Show some consideration by keeping them informed. During the interview, jot down notes (without being obvious about it). After the interview, allow five or 10 minutes to write down the applicant's outstanding qualities and evaluate his or her personality and skills against your job description and specifications.

Most people recognize the horse drawn cart analogy in the title, but how many will remember push cart vendors of ice cream or hot foods, moved by man power without the benefit of a horse? Occasionally they are still found at county fairs or country festivals and in small towns speckled across America. Among America's Amish communities, horse power remains a part of daily life as it once was in every community. Usually, you get the horse before the cart because it is easier that way.

My deep desire to support our troops in a profound way inspired daydreams of starting a non-profit organization that would grow into a great foundation, doing wonderful things for our volunteer military forces. Experience working on fund raising events for Juvenile Diabetes Foundation and other charities enabled me a full blown vision of grandeur. It was a complex vision which would take many pages to describe.

Reading about how to start and run a non-profit group, with all the legal and other complexities, made it obvious another approach was needed. An important part of a great organization is a great website, which was part of the vision. Funds for a business investment were not available, so a search ensued for what was needed at minimal or no cost. Research found some free, self publishing websites that print-on-demand, incurring product costs only when orders are received.

Using the cart to make sales became necessary before the online horse could be purchased. In this case, the online horse was the full service web presence with the depth of online services dreamed of. The web presence needed to be coordinated, assembled, funded, leased on a website hosting server, and then managed.

It started with a small first step. Spending only twenty five dollars, the desired URL address was secured in a two year lease and a small but critical piece of the puzzle was in place. Other available ingredients were a computer and access to the Internet. Graphic art and website building programs were on the shelf as well. A mission of boosting troop morale and knowledge of graphic design for tee-shirts and other imprinted products compelled the preparation and online posting of inspired, exclusive designs that provoke thought. Some designs might make you chuckle too. It was a huge investment in time to create and post about twenty original designs on products to sell but it incurred no cash outlay. Inspiration drove the work onward for months while the cause and results made the work gratifying.

The first offerings were posted on a limited, but free, self publishing website. Limitations of a free service made an upgrade desirable so one was purchased on the same website for less than ten dollars a month. This provided much more space for product expansion and much greater presentation flexibility, resulting in an online store stuffed full of products to be proud of! So the cart has been put out to make sales, with a goal of funding the online horse purchase down the line.

Someday establishing a non-profit organization to serve and inspire our troops may become a project in reality. For now it is only a dream. An IRS tax exempt classification as a non-profit group makes getting sponsorships and grants from companies a lot easier. Tax deductible corporate sponsorship or philanthropist money can make the visions of grandeur possible. So could the rapid sale of shirts and other popular products using a for-profit business model.

If you have produced $110 worth of product in the first 2 hours 40 minutes, and you’re paid $110 for 8 hours of work, where does the value of the other 5 hour 20 minutes go? You are donating those hours of your labor every day to some one else wealth base. And wealth base in the correct word.

Think about the manager who opens your email and starts to read your resume. In all likelihood, she is overworked and understaffed. So when she looks at your resume, she wants to know one thing: how you will make her life easier? Yet 95% of the resumes she receives won't answer that question.

If your resume quickly and clearly conveys your value, it will generate interviews. It really is that simple.

To check how well you're doing, rate your resume against the following five criteria.

1. Does your resume have a clear focus? If you have more than one type of experience (say retail management and human resources administration) don't use one resume for all situations. Instead, create two resumes – one that shows your abilities as a store manager and one that conveys your HR expertise.

2. Do you start with a summary? Don't begin your resume with an objective statement that describes your desires and career goals. Instead create a powerful summary that shows how you will add value to potential employers. The key is to demonstrate to the reader that there is a clear fit between your skills and their needs. (If you don't know what skills are important for your target positions, you need to do some research. Look at job descriptions and at job postings for similar positions and make a note of the common requirements.)

3. Do you stress your achievements? You must present evidence that you add value. Too many resumes focus on job responsibilities, but describing achievements shows the impact you actually made. Achievements are a powerful way to show your ability to make a difference. If you outline how you have made improvements, solved problems, generated revenue, saved money or done innovative work in the past, people will want to meet you.

4. Do you quantify your accomplishments? Try to convey your experience to someone who doesn't know anything about you. Quantifying your achievements helps readers understand your background. For example, an administrative assistant may write that she: "centralized the purchasing of office supplies, saving $50,000 per year." A sales manager might emphasize having "increased hardware sales by 35% within 6 months."

5. Do you provide context? In order to really appreciate your achievements, the reader needs context. By being specific, you can help him understand the value of hiring you. An easy way to include this information is to describe each position you have held and include information about the situation in which you found yourself. For example, notice how the following job description provides context and allows the reader to imagine how this assistant might contribute in any office setting:

Preconditions are: a special company’s image; high potential; exclusive design; production and usage of high-quality materials; a complete record of customers’ requirements.
Advantages of this strategy are: consumers prefer to buy products of this concrete company; consumers’ preference and product uniqueness create high entry barriers; product’s peculiarities reduce consumers’ impact; high profits ease relations with suppliers.
Strategy risks: product’s price can be so high that despite brand stability consumers would prefer to buy products of other companies; a company may imitate other companies’ strategies that will lead to reduction of advantages which are connected with differentiation; a change of consumers’ value system may lead to reduction or even loss of significance of differentiation product peculiarities.
3. One segment concentration strategy. Companies which have decided to use this strategy direct all their actions towards a concrete market segment. In this case a company may strive for leadership at the expense of costs economy, or for product differentiation, or for a combination of both aims.
Precondition which is necessary for this situation is that a company must satisfy consumers’ demands better than competitors. Strategy risks: products’ cost diversity of companies that serve all the market does not correspond to the advantages of specific products of this market segment for a consumer; competitors may differentiate its products even better, having distinguished separate parts within a market segment.

The Need for Critical Thinking

INTRODUCTION

A few years ago I was managing a "crunch time" project involving a staff
of eight programmers. The system design was well documented and very
thorough (of course, we used "PRIDE"). Nonetheless, I found it important
to start the day with a brief meeting where each person reviewed their progress
and what kind of technical problems and interferences they were facing. From this,
I developed a punchlist of action items to be resolved, and took the necessary
steps to solve them. The meetings started at 8:00am and took no more than 30
minutes. It was brief, to the point and a good way to wake the staff up and
put them to work for the day. It also allowed the staff to speak their minds,
brainstorm, and share ideas. From this, they developed an esprit de corps and
conquered a mammoth project on time. As the manager, I also saw it as a
convenient vehicle to release stress and put the programmers in the proper
frame of mind.

This story runs contrary to today's Theory X world of management where
the opinions and ideas of subordinates are considered inconsequential. As
for me, I saw it as a vital means to get everyone on the same wave length and
solicit their support. What I learned from this experience was that if you
are going to empower people, you must let them speak.

As an aside, even though this was a "state of the art" project involving
new technology, we found there was no technical problem we could not
overcome simply by putting the problem on the table and discussing it in
a rational manner. Please keep in mind that I hardly consider myself a
technical guru and, instead, allowed the staff to think aloud and explore
alternatives. But such openness in today's corporate world is the exception
as opposed to the rule. Many managers feel threatened by allowing their
subordinates to think and, as such, suppress such discourse. Inevitably,
this results in considerable frustration by employees who feel restrained
by management.

PURPOSE

Aside from a means to release pressure, open critical thinking in the
workplace provides several benefits:

  1. Fertility of Mind - Due to the repetition of the workplace, workers often fall
    victim to complacency. By forcing them to perform mental gymnastics, they
    must stay sharp and on top of their game. Open discourse actually becomes
    challenging and results in friendly competitive debate.

  2. Commitment - By creating a think tank environment, the employee realizes their
    voice is heard by management and, consequently, enhances their commitment
    to the company and the project. It also helps to thwart apathy and promotes
    participation. As an employee is allowed to speak more, they develop a sense
    of ownership of a project and a greater pride in workmanship. As such, it has a
    positive effect on staff morale.

  3. Teamwork - Open communications promotes teamwork by forcing people to
    realize they are working towards common goals and raises awareness
    of their dependencies on each other.

  4. Problem Identification - In terms of problems, nobody likes surprises.
    The sooner a problem can be identified, the sooner it can be addressed
    and solved. Establishing a punchlist of problems allows a manager to
    preemptively strike a problem before it festers and worsens. Get the
    problems on the table as soon as possible and chart a course of action
    to solve them.

  5. Communications - An open dialog provides a manager with the means
    to dispel rumors and misconceptions and keep the staff on track. Open
    discourse also allows the manager to easily spot a disgruntled employee.

Permitting critical thinking in the work place is a wise investment in your
staff and provides for their continuing education. However, if you do not
care what they think, you won't be permitting such debate. But then again,
the staff will be talking regardless if you grant them permission or not. Then why
not channel this discourse and turn something negative into something positive?

IMPLEMENTATION

Establishing the proper forum for the exchange of ideas is important. Although
there is a tendency today to implement such a forum through Internet
Discussion Groups and Blogs, there is nothing better than face-to-face
discussions. And because of the varied egos, interests, knowledge and levels of
experience involved, it is necessary to establish certain operating rules
regardless of the selected venue. Here are some suggestions:

  • Keep the discussions positive and constructive. As Winston Churchill
    said, "Any idiot can see what's wrong with something, but can you see
    what's right?" Do not open Pandora's Box by allowing this to turn
    into a general bitch session. Further, a professional decorum should
    be observed. Do not allow personalities and politics to creep into
    the discussion. Members should respect all opinions, regardless who
    gives them. Because of this...

  • The discussion must be moderated by someone who will fairly and honestly
    control the discourse. The one thing you want to avoid here though is
    full censorship which tends to alienate people. Be forceful in respecting
    the rules of discussion, but do not censor a person simply because you
    do not agree with him.

  • Welcome all ideas, regardless if they are unorthodox or a bit avant-garde.
    Further, all ideas should be permitted without fear of ridicule or retribution.
    In other words, you do not want to inhibit participation. Even if someone
    is in the minority, allow them to take an opposing position but insist they
    adequately defend it (this inevitably results in some of the most stimulating
    debate of all).

  • All persons must be identified, no anonymous feedback (this is
    particularly needed for blogs and discussion groups). You are looking for
    the participants to take a responsible role in the discussions.

  • What is said here, stays here. This is a think tank for your group only.
    Their comments may be misunderstood by others. As such, privacy
    is critical.

Finally, if problems are identified and not addressed with no apparent
reason, problems will inevitably ensue. If no action is taken based on the
their input, the staff will quickly realize that this is nothing more than a
colossal waste of time.

CONCLUSION

I learned early in my business career that you get things done through
people; that a single person cannot do everything. As such, it is necessary
to respect the human spirit and allow it to flourish. I also learned that we
enjoy life through the help and society of others. I have not yet met that
person on this earth who knows everything and, as such, it is vital to exchange
ideas, form consensus opinion, and evolve. By allowing employees to discuss
pertinent issues, we promote communications and teamwork, establish
trust, and conquer the pressing problems of the day. But to make this all
happen, critical thinking must be channeled in a structured and positive way.
